See the numbers sooner

By the time month-end closes, the month is over. The numbers describe a period you can no longer influence, and half the effort went into assembling them rather than acting on them. The reporting isn't late because people are slow. It's late because the data lives in four places.

Does this sound like you?

Tick what applies. The count changes what we'd recommend, and sometimes the recommendation is to do nothing yet.

What's actually causing it.

Almost never carelessness. Usually the predictable result of a decision that made sense at the time.

01

The data was never meant to be combined

Each system records what it needs for its own job. Nothing in your ERP was designed to be read alongside the field app, so the joining happens manually, every time.

02

Reporting was somebody's side project

Usually a capable person in finance or operations who built a spreadsheet that works. It now underpins decisions, has no documentation, and breaks when they're away.

03

The dashboard didn't answer the real question

Plenty of businesses have BI tools nobody opens. Generally because they report what was easy to extract rather than what someone actually needs to decide.

What we do about it.

In this order, because doing them out of order is how these projects fail.

Start from the decision, not the data

What are you trying to decide, how often, and what would change your mind? Reports built backwards from a decision get used. Reports built forwards from available data don't.

Fix the plumbing once

Automated extraction and reconciliation, so the numbers assemble themselves. This is usually the bulk of the work and almost all of the durable value.

Agree what a number means

Half of conflicting reports aren't wrong — they're using different definitions of the same word. That gets settled and documented before anything is built.

Keep it narrow at first

One report that people rely on daily beats a suite of twelve nobody opens. We'd rather build one and earn the next.

Cost per shipment was a monthly guess

Three systems, none reconciled. We automated the extraction and agreed one definition of a shipment, which turned out to be the harder half.
